Inside Zudio’s Growth Story: How Its ‘Store-Centric’ Strategy and Fast-Fashion Model Powers Its 1000-Stores Milestone
Zudio’s growth has been anchored in a disciplined, store-centric retail model, with a sharp focus on unit economics and operational consistency as it expands its footprint across India. In an exclusive interview, Palaniswamy Venkatesalu, Managing Director, Trent Limited, explains how the brand’s discipline systems, and processes built over the years have created a strong foundation for the brand’s rapid expansion. As Zudio continues to evolve in response to changing customer expectations, it is also strengthening its warehousing, supply chain and people-management capabilities to support sustainable growth across categories, sub-categories, geographies and consumer segments in the years ahead.

India, home to one of the world’s largest and most diverse consumer populations, presents a fascinating array of opportunities in the fashion retail segment. Zudio has made a mark in this highly competitive market with its ‘fast-fashion retail model’.

Launched in 2016, Zudio is a fashion retail chain operated by Trent Limited, a subsidiary of the Tata Group. The brand started its journey with its flagship store in Bengaluru, and has recently crossed the 1000-store milestone.

Talking about this remarkable growth milestone, Palaniswamy Venkatesalu, Managing Director, Trent Limited shares, ‘‘Delivering a consistent outcome and succeeding in this competitive marketplace is a huge challenge. However, Zudio’s proposition lies in its consistency. It is an entirely brand-owned, direct-to-consumer business, deeply supported by Trent’s experience in fashion retail and understanding of fashion trends, while maintaining a distinct identity for customers. Zudio’s success is a result of the strong discipline system and consistency developed over the years. In many ways, Zudio’s growth journey is built on a foundation that is much older than the brand itself.’’

Brand's Expansion Journey & Evolution

Discussing the brand’s expansion journey, Venkatesalu shares, ‘‘I think it would be fair to say that not all answers were apparent at the given point of time. We had to turn around and continuously evolve across a whole range of key levers to deliver outcomes— whether it is the product proposition, or new categories and subcategories—we had a very limited and nebulous presence.

He further shares that the same thing could be said about the supply chain, across the vendor ecosystem, the logistics, the warehousing, and the technology stack that the brand adopted. It had to be evolved in a time frame.

‘‘We need to solve the puzzle of talent, technology, physical sourcing, movement and presentation, all of which have changed post COVID,’’ says Venkatesalu.

He further reveals that the brand will continue to evolve, in the next 3 years from what it is today.

Brand’s Opportunities in India

Zudio plays a significant role in the lives of its customers by making fashion more accessible, relevant and affordable. Through its wide retail presence and trend-led offerings, the brand has connected with a diverse consumer base across markets, becoming an integral part of their everyday fashion choices.

Commenting on the brand’s market potential, Venkatesalu says, “We have about 40 crore people in India, and Zudio’s addressable market share is still in the single digits., showcasing the huge potential for the brand in the future.’’

He further says that the brand will focus on remaining increasingly relevant to the audiences that they already serve while strengthening its proposition to make it more compelling and desirable. This will help the brand appeal to a much wider consumer base and potentially take our market share towards the high single digits. This gives Zudio significant headroom to grow across categories, geographies and consumer segments in the years ahead.

Markets Evaluation

The brand is keen to address the mass audience at scale and be more relevant and desirable to them over time. Warehousing, supply chain and people management are critical aspects of the evaluation process, ensuring that the brand is equipped to consistently deliver the desired outcomes at scale.

Further discussing how Zudio evaluates its markets, Venkatesalu shares, ‘‘We have a significant presence in core markets as well as micro markets. We adopt a cluster-based approach, particularly in micro markets that can deliver critical traction, and viable results. Once we evaluate markets in terms of states, cities or towns, we operate in clusters, making it more efficient over time.’’

Fashion Retail Market in India

According to IMARC, the India fashion retail market grew from USD 3.7 Billion in 2026, and is expected to reach USD 6 Billion by 2034, exhibiting a growth rate (CAGR) of 6.28% during 2026-2034. The market is driven by rising disposable incomes, rapid urbanization, and a young, fashion-conscious population. Increasing internet penetration and smartphones is boosting online shopping, while sustainability and ethical practices are gaining fast traction. Government initiatives like ‘Make-in-India’ and the growth of D2C brands further propel the India fashion retail segment.

Talking about the segment, Venkatesalu says, “Fashion in the Indian market is fascinating, given the scale and diversity of the consumer base. We have over 140 crore people who need to dress themselves, creating a vast market opportunity. Fashion retail extends beyond apparel to adjacent (proximate) categories such as footwear, beauty, innerwear and more. The segment is driven by evolving consumer needs and is highly discerning, demanding and competitive. Consumers are becoming increasingly aspirational while seeking greater value at every price point. For brands, this means there is a constant need to learn, adapt and evolve with changing market dynamics and consumer expectations.’’

Major Trends in the Segment

While discussing the major trends in the segment, Venkatesalu shares, one of the major trends in the fashion market is the growing alignment of secondary markets (tier II, Tier III cities and rural areas) with those in metropolitan cities. Increased smartphone usage and media penetration have significantly expanded access to fashion trends, making consumers across geographies more aware of what is happening globally and nationally. As a result, aspirations and expectations are evolving at a much faster pace. Consumers are increasingly aligned with global and national fashion trends, even as their ability to spend is growing at a relatively slower pace, given the wide range of demands on their disposable income. This creates a distinct market dynamic where aspiration is rising rapidly, while affordability remains an important consideration for consumers.

Brand’s Store-Centric Strategy

Further discussing the brand’s store centric strategy, he says ‘‘We have made a conscious call that Zudio will only have a physical presence through its stores. In many ways, it has been significantly influenced by our unit economics. There is an opportunity for e-commerce in the future. Nevertheless our choice to prioritise and stay with stores. However, not being online in terms of commerce does not mean being avoiding online in terms of social reach. We have made a conscious decision to be entirely organic.’’

Road Ahead

Venkatesalu believes that the future of the brand is quite interesting, yet very challenging in terms of changing customer expectations, competitive environment and physical retail scaling.

‘‘We do believe that the customer is going to get even more interesting and therefore far more open to discerning propositions that are more aligned with what's happening around us in terms of quality as well as the direction of fashion trends. The customers would constantly challenge us in terms of our offerings across categories and subcategories along with emerging categories like footwear, beauty and innerwear. We will continue to position ourselves as a value-conscious brand, while ensuring to remain compelling and desirable from a fashion and styling perspective,’’ signs off Venkatesalu.
